For many organizations, artificial intelligence still feels like a finish line. It is something to pursue once the data is perfect, the systems are integrated, and the processes are fully modernized. In my experience, that mindset creates more risk than it avoids. The bigger danger is waiting too long to begin.
I work with enterprise leaders who want to use AI for demand forecasting and the demand planning process but feel constrained by fragmented data, legacy tools, or a lack of internal confidence. They worry that imperfect inputs will lead to unreliable outputs. The reality is that most organizations already have enough data to generate decision-relevant forecasts and start making better decisions. The challenge is not perfection. It is trust.
Data integrity is often framed as a prerequisite for AI. In practice, it is more accurate to think of it as an outcome.
Most organizations operate with siloed data spread across systems, teams, and spreadsheets. Sales, supply chain, inventory, and finance often work from different versions of the truth. When leaders try to apply AI on top of that fragmented view of the world, they either stall or default to tools that produce answers without explanation.
What we have learned is that imperfect, incomplete, or noisy data should not prevent organizations from adopting AI for demand forecasting. The insights may vary based on data quality, but progress is still possible. The goal is not to be perfect on day one. It is to improve decision quality incrementally.

Traditional demand planning strategies often fail because they can smooth away important local signals that matter at the execution level. When forecasts are built at a high level, individual product- and customer-level behaviors, patterns, and timing effects are averaged out. The result is a plan that looks stable on paper but performs poorly in execution. Leaders are left reacting to surprises instead of anticipating them.
AI for demand forecasting changes that dynamic most effectively when it operates at the lowest meaningful level and remains explainable. Instead of relying on aggregated assumptions that mask risk and blur emerging patterns, lowest-level demand forecasting starts with the most detailed data available and builds upward in a way that preserves meaning in market trends. When models can surface why demand is shifting for a specific product, customer, or channel, planners can intervene earlier and with more precision. Instead of debating whose forecast is “right,” teams can focus on what the data is showing and which actions make sense.
This is where explainability becomes practical, not philosophical. Demand planners do not need another opaque score or unexplained probability. They need to understand what is driving change so they can align inventory, pricing, and incentives accordingly. Lowest-level demand forecasting provides that clarity, turning forecasting from a periodic exercise into a continuous decision-support system.
Our engineering approach is designed to respect the underlying structure of the data, preserving local relationships, timing effects, and interactions rather than forcing everything into a single averaged trend. This matters because demand patterns often include nonlinear effects that emerge from complex relationships between consumer behaviors, products, and timing. When those relationships remain visible, forecasts become not only more accurate, but also more defensible in real-world decision-making.
Working at the lowest meaningful level does introduce more variability in the individual signals, which is why explainable forecasts are most useful when they include clear uncertainty ranges. While granular signals can be noisy, preserving their structure allows AI models to learn relationships that are lost through premature aggregation. By surfacing confidence bounds alongside predictions, leaders can distinguish between strong signals and areas where caution is warranted, supporting more responsible and defensible decision-making.
This approach has real-world impact. In one example involving a large IT distributor, Mined XAI applied AI for demand forecasting to improve performance against volume incentive rebate programs. Manufacturers offered tiered incentives tied to sales thresholds, but the distributor lacked confidence in its quarterly demand planning.
By connecting historical sales data and modeling purchasing likelihood at the customer and product level, we were able to surface previously obscured demand patterns. These insights showed where forecasted demand had not yet materialized and where targeted action could close the gap. Instead of relying on arbitrary projections, the organization gained a clear, explainable view of future demand.
The result was not just improved incentive performance. It was greater confidence in forecast accuracy and stronger alignment between sales, supply chain and planning teams. That is what lowest-level demand forecasting enables: a clear line of sight from SKU-level signals to enterprise strategy.
As AI becomes more embedded in demand planning and supply chain operations, trust becomes the deciding factor in adoption.
Many organizations experiment with AI through tools that automate tasks or summarize information but do not materially improve demand forecasting. These systems often operate as black boxes, producing outputs without showing how decisions were made. When leaders cannot explain a forecast to key stakeholders, an auditor, or a customer, confidence erodes quickly.
Explainable AI changes that dynamic. When demand forecasts are transparent, business users can see which variables influenced an outcome and why. That visibility makes it easier to validate results, challenge assumptions and act with confidence.
Trust also shapes incentives. When AI for demand forecasting is explainable, organizations can align performance goals and rewards with data-backed insights rather than opaque outputs. Everyone involved, from warehouse managers to executives, can see the logic behind the numbers. Incentives reinforce confidence instead of skepticism.
This approach reflects a model of human-augmented intelligence, where AI supports better decision-making rather than replacing it. When people understand how accurate demand forecasts are generated, they are more willing to use them and more accountable for the actions they take.
For many enterprises, the hardest part of adopting AI is knowing where to begin.
Deploying AI across functions can feel like surrendering control, especially in organizations that have relied on experience and intuition for years. A phased approach helps bridge that gap by keeping people involved throughout the process. When users can see what the AI sees and understand how it evolves, adoption accelerates.
For example, the Mined XAI process typically starts with a data audit to assess maturity. Some organizations are ready to move directly into AI-powered demand forecasting. Others need to strengthen foundational elements such as item definitions, inventory structures, or data deduplication. Both paths are valid.

Across supply chain, wholesale distribution and manufacturing, we see the same pattern. Clean or messy, structured or scattered, data can still deliver meaningful foresight when handled transparently. AI works best when leaders can understand, defend, and act on its insights.
Explainability is also becoming a governance issue, not just a technical one. As organizations rely more heavily on AI-driven demand planning, leaders are increasingly accountable for how forecasts are produced and acted upon. Boards, auditors, and regulators are asking tougher questions about model behavior, data sources and decision rationale. Black-box systems struggle in that environment.
Explainable AI provides a necessary foundation by making forecasting logic accessible to both technical and nontechnical stakeholders. It supports stronger oversight, clearer communication, and better institutional learning. When organizations can trace decisions back to understandable drivers, they are better equipped to adapt as markets, data, and constraints change.
The next phase of AI is not about replacing judgment. It is about making every demand planning decision more understandable, auditable, and defensible.
